How it works

Every winning ad is a depreciating asset, and the usual failure is sequencing: the team starts looking for the replacement after the decay shows up in the numbers, which means weeks of declining spend while the next concept is found, made, and tested. The fix is to treat replacement research as continuous. The category's ad record shows what is surviving right now, and the audience data shows how the conversation has shifted since your winner launched.

Read together, the two answer the refresh question directly: which territories currently carry survivors you have not touched, and which audience concerns have risen since the last brief. A refresh built from that read is a new angle with evidence behind it, not the same ad with a new background color, which is the version of a refresh that actually resets fatigue.

When should I start working on the replacement?

Before the decay is visible in the numbers, which in practice means always. Keeping a standing read on surviving category angles and rising audience topics turns the refresh from a fire drill into a pull from a bench you already maintain.

How is this different from just iterating the winner?

Iterating the winner extends the same angle, and fatigue attaches to the angle, not the execution. The category record and the audience data point at adjacent territory with current evidence behind it, which is what a refresh needs to actually reset the decay.
